Create 3 filters: [boss's name], [team], [clients] = auto-label 4. Everything else > scan subjects for 5 min, star anything urgent 5. Done. Fresh start. Total time: 20 minutes. DAILY SYSTEM: - Check email 3x/day ONLY: 9am, 12pm, 4pm (30 min each) - For each email, decide in <5 seconds: Reply (if <2 min), Defer (calendar block), Delegate (forward), Delete - Never leave an email in inbox without a decision FOLDER SYSTEM: - @Action (needs my response/work) - @Waiting (waiting on someone else) - @Reference (might need later) - Archive (everything else) TEMPLATES: #1 Acknowledge: 'Got it - I'll review and get back to you by [day].
